n8n vs Zapier vs Custom Code: What Should an Indian SMB Use for Automation?

Once a business decides to automate something — sending leads to a CRM, a daily sales report, payment reminders — the next question is what to build it with. The three options most Indian SMBs end up comparing are Zapier, n8n and custom code.

There is no single right answer. But there is usually a right answer for your situation, and choosing wrong is expensive: either you pay a monthly bill that grows every time your business grows, or you end up with a fragile system nobody can fix. Here is how to decide.

Zapier: Fastest to Start, Expensive at Volume

Zapier connects thousands of apps with a point-and-click builder. A non-technical person can connect a form to a Google Sheet and a Slack message in an afternoon.

The catch is pricing. Zapier charges per task, and every action step that runs counts as one. A free plan exists with a small monthly task allowance; paid plans start around the price of a monthly software subscription and rise steeply as tasks increase. A workflow with five steps that runs 2,000 times a month uses around 10,000 tasks. For a busy Indian business, that number grows fast — and the bill is in dollars.

Choose Zapier when: you have a few simple automations, low volume, the apps you use are well supported, and nobody on your team wants to touch a server.

n8n: The Middle Path

n8n is a workflow automation tool similar in spirit to Zapier, with a visual builder, but it can be self-hosted. You can run it on your own small cloud server, where the community edition is free to use for your own business's internal automations (check n8n's licence terms for your case), or use n8n's paid cloud.

Two things make it attractive for Indian SMBs:

  • Cost stays flat. Self-hosted, you pay for a small server, not per task. On n8n's cloud, you pay per workflow execution rather than per step, so long workflows don't multiply the bill.

  • Data stays with you. Self-hosted, customer data passes through a server you control, which helps if you handle sensitive data.

It is also more flexible: you can add code steps, call any API with an HTTP request, and build branching logic that would be awkward in Zapier.

The trade-off: someone needs to set up and look after the server, updates and backups, and workflows need more logic thinking than Zapier's simplest flows.

We run our own content pipeline on n8n: workflows draft our LinkedIn posts and publish them on a schedule, after a person approves each one in a review queue.

Choose n8n when: you have several workflows or growing volume, you want predictable costs, or you need to call APIs Zapier doesn't support well.

Custom Code: Most Control, Most Responsibility

Sometimes the right tool is a small program — a script, a scheduled job, or a feature inside your own app. Our own WhatsApp outreach system is custom code: it scores leads, sends messages with browser automation and syncs replies back to a Google Sheet, because no workflow tool handled that combination well.

Choose custom code when: the logic is complex, speed matters (for example, real-time responses), the automation is part of your product, or you've outgrown a workflow tool's limits.

The risk is maintenance. Custom code without documentation becomes a black box when the person who wrote it leaves. Insist on documentation and on the code living in your own account.

A Rough Cost Example

Take a business with three automations: new leads to a CRM with a WhatsApp alert (5 steps, 1,500 runs a month), a daily sales report (4 steps, 30 runs) and payment reminders (3 steps, 600 runs). That is roughly 9,400 task-steps a month on a per-task tool — well beyond entry plans — but only about 2,130 executions on a per-execution tool, and a flat server bill if self-hosted. With custom code, the running cost is just hosting, but every change needs a developer.

Run the same arithmetic with your own volumes before choosing. The cheapest tool in month one is often not the cheapest in month twelve.

Indian-Specific Things to Check

  • WhatsApp. All three can work with the official WhatsApp Business Platform, through a BSP's API or Meta's Cloud API. Check that your BSP exposes an API, not only a dashboard.

  • Tally and local billing software. Tally runs on a local computer and doesn't offer a simple cloud API, so automations usually need a small connector running on that computer, or work from exported files. Many cloud billing tools do have APIs — check before you plan.

  • Payments. Razorpay, Cashfree and similar gateways send webhooks that any of the three options can receive.

  • Billing in dollars. International SaaS tools bill in USD on a card, so costs move with the exchange rate and international card limits. Factor that in.

  • Personal data. Under the Digital Personal Data Protection Act, 2023 you are responsible for customer data your automations process. Know where it flows.

A Simple Decision Rule

  1. One or two simple automations, low volume, no technical person → Zapier (or Make).

  2. Several workflows, growing volume, or cost and data control matter → n8n, ideally self-hosted with someone responsible for it.

  3. Complex logic, real-time needs, or part of your product → custom code, documented and in your account.

In practice, most businesses end up with a mix: n8n for the bulk of workflows, a few pieces of custom code where n8n falls short, and Google Sheets as the place humans can see and correct data.
